Atualmente, de forma a conseguirem uma vantagem competitiva num mercado cada vez mais exigente, as empresas recorrem ao Lean Manufacturing e a todas as suas metodologias de forma a minimizar os desperdícios, garantir a qualidade e melhorar continuamente os processos produtivos. O presente trabalho teve como objetivo a análise e mapeamento logístico de uma empresa do ramo automóvel, a Plastaze – Plásticos de Azeméis, S.A, do Grupo Simoldes – Divisão de plásticos, de modo a ter uma imagem do estado atual da fábrica e delinear ações para melhorar a cadeia de valor. Através do contacto diário com o chão-de-fábrica, foram identificados vários disfuncionamentos ou oportunidades de melhoria nos processos de receção e armazenamento de materiais, gestão de abastecimento às linhas produtivas e balanceamento de tarefas. As soluções propostas incluíram projetos de redimensionamento e realocação do armazém de componentes; reorganização do layout dos armazéns; criação e implementação de novas embalagens; redefinição de tarefas dos operadores; gestão de WIP através de cartões Kanban e balanceamento dos fluxos logísticos. De forma geral, as propostas de melhoria permitiram um fluxo produtivo mais organizado e controlado. Foi possível contabilizar ganhos qualitativos, mas também quantitativos como por exemplo de cerca de 1600 m2 de área exterior, uma otimização aproximadamente de 12 operadores e uma redução de 3 meios de movimentação.
Nowadays, to achieve a competitive leverage in an increasingly demanding market, companies often use Lean Manufacturing and all its methodologies to minimize waste, ensure quality and continuously improve production processes. The main objective of this work was the logistics’ analysis and mapping of a company in the automobile sector, Plastaze – Plásticos de Azeméis, S.A, from Simoldes Group – Plastic Division, to have a clear image of the factories’ current state and plan actions to improve the chain value. Through the daily contact with the shop floor, several malfunctions or opportunities for improvement in the processes of reception and storage of materials, management of supply to production lines and balancing of tasks were identified. The proposed solutions included component warehouse resizing and relocation projects; reorganization of the warehouse layout; creation and implementation of new packaging; redefining operator tasks; WIP management through Kanban cards and balancing of logistical flows. It was possible to account for qualitive gains, but also quantitative ones, such as, around 1600 m2 of outdoor area, an optimization of approximately 12 operators and a reduction of 3 equipments.
