Abstract(s)
O objetivo deste trabalho foi a implementação da metodologia Lean na empresa Eurochemicals Pinerosins Portugal S.A.. Esta implementação baseou-se no contraste entre os conceitos de valor e desperdício. Através dos dados conhecidos aplicou-se o modelo de revisão contínua de forma a obter as quantidades económicas de encomenda, para minimizar desperdícios associados a movimentações desnecessárias de trabalhadores e de matérias-primas. Em teoria, no período de 2019 até ao primeiro trimestre de 2023, seria possível poupar perto de 45 000 € em custos associados ao stock. No entanto, do ponto de vista logístico não seria vantajoso, dado as quantidades encomendadas serem muito altas. Contabilizando a variação dos preços do transporte, no entanto, foi possível concluir que seria possível reduzir as quantidades compradas e poupar em simultâneo, comparando com as quantidades reais. As taxas de juro têm um papel importante nos níveis de stock, dado o seu custo de posse estar diretamente relacionado com estas taxas. É possível diminuir a capacidade máxima da empresa relativamente à capacidade máxima estimada em 29% e 37%, para juros baixos e altos (respetivamente). Para a restruturação do armazém, foram criados cinco cenários da sua disposição através da aplicação ScketchUp. Estes cenários foram avaliados segundo os critérios: Funcionalidade, Aproveitamento e Financiamento. O Cenário 4 foi o selecionado, dado ser mais vantajoso a nível global. Estimou-se uma capacidade total de 300 paletes e, na realidade, este possui uma capacidade de 308. Relativamente ao sistema anterior, esta disposição é mais funcional, reduzindo desperdício. No sentido do aperfeiçoamento do processo produtivo como um todo e de fornecer aos trabalhadores ferramentas para a sua execução, foram facultadas formações aos trabalhadores da produção, laboratório e manutenção. As temáticas abordadas foram: “Contextualização histórica da produção industrial”, “Metodologia Lean”, “Método A3” e “As 7 ferramentas da qualidade”. O objetivo destas foi a implementação do Método A3 para resolução estruturada de problemas, normalizando a utilização de ferramentas Lean no processo.

In theory, in the period between 2019 until the first quarter of 2023, it would be possible to save up to 45 000 € in spending. However, from a logistics standpoint it would not be advantageous, given the economic order quantities being very high. Having into account the variation of the transportation prices, however, it was possible to conclude that it would still be possible to reduce the quantities of bought and simultaneously cut spending, comparing with the real quantities bought. Interest rates have an important role to play in the stock level, given the possession cost being directly associated with these rates. It is possible to decrease the maximum stock level estimated by the company by 29% and 37%, when the rates are low and high (respectively). To the restructuring works in the warehouse, five scenarios were created through the application SkecthUp. These scenarios were evaluated according to the criteria: Functionality, Use and Financing. Scenario 4 was selected, given it being the most advantageous, globally speaking. There was an estimated capacity of 300 pallets and, in reality, this scenario possesses a capacity of 308. Relatively to the previous system, the layout is more functional, reducing waste. In the sense to lead the productive process to perfection as a whole, and to supply the workers the tools for its execution, the production, laboratory and maintenance factions were subjected to formative actions with the following contents: “Historic contextualization to industrial production”, “Lean Methodology”, “The A3 Method” and “The Seven Quality Tools”. The objective of this formative actions was the implementation of the A3 Method for structured problem-solving, normalizing the usage of Lean tools in the process.
