Com a crescente competitividade entre as organizações, as empresas tendem a procurar a melhoria contínua nos processos e procedimentos em todas as áreas da sua organização.
A importância dada à gestão da cadeia de abastecimento tem tido maior relevância nos últimos anos, pois as empresas necessitam de ser dinâmicas, flexíveis e possuírem uma resposta rápida, destacando-se desta forma alguns problemas manifestados na gestão dos processos da cadeia de abastecimento, nomeadamente nos processos de gestão de armazém e problemas relacionadas com o fluxo de informação e materiais. A presente dissertação realizada no contexto de um estágio curricular na IKEA Industry Paços de Ferreira, tem como principal objetivo a normalização e melhoria dos processos do armazém de Spare Parts & Materiais Indiretos.
Desta forma, foram selecionados a melhoria dos processos de receção, arrumação e expedição que necessitavam de ser otimizadas e normalizadas, com a intenção de eliminar os desperdícios, ineficiências e erros na execução dos mesmos. Para tal foi necessário uma análise pormenorizada das atividades e processos realizados por cada um dos colaboradores, para identificar problemas e estudar as oportunidades de melhoria.
Após a identificação de cada um dos problemas foram estudadas e delineadas propostas de melhoria que recorreram a ferramentas Lean, definindo novas áreas de trabalho, processos eficientes, normalizados, fluídos e transparentes. Para auxiliar os processos de armazenagem, foi adaptado um sistema de informação utilizado no armazém de matéria prima, mais concretamente um Warehouse Management Systems (WMS), adaptado às necessidades do armazém de Spare Parts & Materiais Indiretos. Este sistema tem como objetivo controlar a movimentação e a armazenagem de material dentro do armazém e processar as transações associadas a este, incluindo a receção, a arrumação e a expedição.
Foi ainda elaborado e implementado um modelo de abastecimento colaborativo para resolver problemas relacionados com o aproveitamento de espaço no armazém, o manuseamento dos materiais de grandes dimensões, a redução de stock e os custos associados desse stock.
Neste contexto foram normalizados todos os processos com a criação de normas de trabalho, para melhorar a gestão e controlo das operações, bem como a formação aos colaboradores.
O balanço final do trabalho foi bastante positivo, pois permitiu reduzir alguns desperdícios, a normalização dos processos de armazenagem, a organização das áreas de trabalho e contribuiu para melhorar os fluxos de informação e de material, resultando essas melhorias numa avaliação positiva de todos os colaboradores.
With the increasing competitiveness between the organizations, companies tend to seek continuous improvement in processes and procedures in all areas of departamental organization. The importance given to supply chain management is getting greater relevance in recente years, because companies need to be dynamic, flexible and have a quick answer, highlighting this way some problems manifested in the management of processes in the supply chain, especially in cases of warehouse management and problems related to the flow of information and materials. This work carried out in the context of an internship at IKEA Industry Pacos Ferreira, has the main objective of standardization and process improvement warehouse of Spare Parts & Indirect Materials. In this way, we selected the improvement of processes of reception, storage and dispatch which needed to be optimized and standardized, with the intention of eliminating waste, inefficiencies and errors in the implementation of the same. It was necessary a detailed analysis of the activities and processes carried out by each of the employees of the warehouse, to identify all problems and studying opportunities of improvement. After the identification of each of the problems were studied and outlined proposals for improvement that resorted to Lean tools, were defining new areas of work, eficiente processes, normalized, fluid and transparent. To assist the process of storage, was adapted an information system used in the warehouse of raw material, more specifically a Warehouse Management Systems (WMS), adapted to the needs of the warehouse of Spare Parts & Indirect Materials. This system is aimed to control the movement and storage of materials inside the warehouse and process transactions associated with it, including the reception, storage and dispatch. It was also designed and implemented a model of collaborative supply to solve problems related to the use of space in the warehouse, the handling of materials of large dimensions, the reduction of stock and the costs associated with the stock. Were normalized all processes with the creation of labor standards, to improve the management and control of operations, as well as training to employees. The final assessment of this work was quite positive, because it allowed to reduce some waste, allowed the standardisation of procedures for storage, the organization of work areas and it contributed to improving the flow of information and material, which results in a positive evaluation of all contributors.
