Com este trabalho pretendemos desenvolver um projeto de intervenção no Ăąmbito do Mapeamento de CompetĂȘncias, a implementar na Amorim & IrmĂŁos, SA, a Entidade Acolhedora do Projeto.
O diagnĂłstico realizado Ă Função Recursos Humanos permitiu identificar como potencial de intervenção o Mapeamento de CompetĂȘncias Chave.
As CompetĂȘncias Chave sĂŁo fundamentais para a operacionalização da missĂŁo e visĂŁo das organizaçÔes. Nos contextos de atuação global das empresas prevalece a incerteza e a necessidade de constantes readaptaçÔes da estrutura organizativa para garantir o sucesso dos planos estratĂ©gicos do negĂłcio. Neste contexto empresarial, os modelos de gestĂŁo das pessoas assentes na Avaliação e GestĂŁo de CompetĂȘncias sĂŁo uma resposta adequada aos ciclos frequentes de mudança organizacional. O
Mapeamento de CompetĂȘncias Ă©, neste quadro de atuação das empresas, fundamental para a necessĂĄria adequação das competĂȘncias dos colaboradores Ă operacionalização do plano estratĂ©gico do negĂłcio. Assim, optamos pela conceção de um projeto de intervenção para Mapeamento das CompetĂȘncias Chave focado nas chefias de uma unidade industrial produtora de rolhas de cortiça. A metodologia
adotada para a implementação deste projeto parte dos elementos estratĂ©gicos da empresa: Fatores CrĂticos de Sucessos, Pontos Fortes e Pontos Fracos. Foram definidos dois Ăąmbitos para a implementação de uma estratĂ©gia de mapeamento de competĂȘncias de cima para baixo: (1) identificação das CompetĂȘncia Chave e (2) definição da CompetĂȘncias Chave. Na implementação deste projeto intervieram vĂĄrios interlocutores: as chefias intermedias da Unidade Industrial de Lamas, o Diretor de LogĂstica, o Diretor de Recursos Humanos e um TĂ©cnico de Recursos Humanos que, sob a gestĂŁo do autor do projeto, manifestaram ao longo de todo o processo o envolvimento e compromisso indispensĂĄveis para a sua concretização. Os resultados da avaliação permitem concluir que o projeto planeado e implementado atingiu a finalidade proposta: ter validado, em novembro de 2015, o PortfĂłlio das CompetĂȘncias Chave Transversais e as CompetĂȘncias Chave EspecĂficas das chefias intermedias
da Unidade Industrial de Lamas, necessĂĄrias para a sustentabilidade do negĂłcio da Amorim & IrmĂŁos, SA.
This is an intervention project under the Skills Mapping topic, implemented at Amorim & IrmĂŁos, SA, the Welcoming Project Entity. During the diagnosis performed to the HR function we identified the Key Skills Mapping as a potential and interesting topic for the intervention project. The Key Skills are central to the operation of the mission and vision of the organizations. In the global operations of companies contexts, prevailing uncertainty and the need for constant readjustments of the organizational structure to ensure the success of the strategic business plans. In this business environment, the people management models based on the Assessment and Management Skills are an appropriate response to frequent cycles of organizational change. The Competency mapping is in this context where the companies operate, crucial for the necessary adaptation of the skills of employees to the operation of the strategic business plan. So, we opted for the design of an intervention project for Key Skills Mapping focused on the heads of a plant producing cork stoppers. The methodology adopted for the implementation of this project, took into consideration the strategic elements of the company: Critical Factors of Success, Strengths and Weaknesses. Two fields of action were defined to meet the top-down strategy in skills mapping: (1) key competence identification, and (2) Key Skills Definition. In implementing this project several partners intervened: the intermediate heads of Lamas Industrial Unit, the Director of Logistics, Director HR and HR manager which, with the project manager guidance, expressed the involvement and indispensable commitment throughout the process essential to the project. The evaluation results show that the planned and implemented project was accomplished: to have validated in November 2015, the Portfolio Core and Specific Key Skills of intermediate managers UI Lamas, necessary for Amorim & IrmĂŁos, SA business sustainability.
