A gestão de projetos é a aplicação de processos, métodos, habilidades, conhecimento e experiência para atingir um objetivo específico geralmente com um planeamento do mesmo, sendo este estimado em tempo no seu começo, para definir todas as tarefas e as durações das mesmas, para que no final se consiga estimar uma data de entrega que definirá o cronograma do projeto. Um projeto pode ser um sistema, um conjunto de produtos ou uma atividade. Numa empresa em que um projeto é considerado uma venda de um produto, a gestão de projetos trabalha com o planeamento da produção. Em contexto industrial, o planeamento da produção tem de estar paralelo ao processo do planeamento do projeto, de forma a se conseguir sincronizar o processo de manufatura e assemblagem para atingir as datas definidas inicialmente e não impactar negativamente em custo, tempos, etc. e no projeto e na forma como o mesmo estava planeado. Na Efacec Power Solutions, SGPS, S.A. existe um crescente número de falhas nas entregas dos projetos devido aos planeamentos se encontrarem desalinhados, neste caso, o planeamento do projeto e o planeamento industrial. Os níveis de entrega encontravam-se em níveis insuficientes relativamente aos objetivos propostos internamente de 80%. O desafio desta dissertação foi o de levantar as causas da falta de alinhamento entre os planeamentos mencionados, implementar e potenciar uma ferramenta desenvolvida para viabilizar a avaliação dos milestones definidos para o correto desenvolvimento do projeto, assim como efetuar a gestão da mudança para introduzir esta ferramenta às equipas envolvidas nos projetos. Os resultados materializaram-se numa melhoria de cerca de 26,4% na entrega, melhorando a cooperação e comunicação entre as equipas de projeto e aumentando a satisfação do cliente.
Project management is an application of processes, methods, skills, knowledge and experience to achieve a specific goal, usually with a planning for it which is estimated in time at its beginning, to define all the tasks and their duration, so that at the end of it, it is possible to estimate a delivery date that will define the project schedule. A project can be a system, a set of products or an activity. In a company where a project is considered a sale of a product, project management works with production planning. In an industrial context, production planning must be parallel to the project planning process, in order to be able to synchronize the manufacturing and assembly process and reach the initially defined dates and not impact negatively on cost, time, etc. and on the project and the way it was planned. At Efacec Power Solutions, SGPS, S.A. there is a growing number of failures in project deliveries due to misaligned planning, in this case, project planning and industrial planning. Delivery levels were at insufficient levels to respond to the targets proposed internally of 80%. The challenge of this dissertation was to raise the causes of the lack of alignment between the mentioned planning teams, implement and enhance a tool developed to enable the assessment of defined milestones for the correct development of the project as well as do the change management to introduce this tool to the teams involved in the projects. The results materialized in an improvement of around 26,4% in delivery, improving cooperation and communication between project teams, and increasing customer satisfaction.
